Four links, four PDFs, and one certificate that goes missing along the way.

The GOTS chain of custody is the sum of four supplier relationships that the end customer buys as a single promise: this T-shirt is organic cotton. Each relationship has its own paperwork:

  1. Grower → gin — physical delivery note, gross weight, TC number, the grower's Scope Certificate.
  2. Gin → spinning mill — its own TC, ginned weight, lot number, the gin's Scope.
  3. Spinning mill → weaving mill — the yarn TC, kilos of certified yarn, declared blend (100% GOTS or a controlled blend with documented segregation), the spinning mill's Scope.
  4. Weaving mill → end customer — the fabric TC, meters produced, valid Scope.

When one of those four documents arrives late, arrives wrong or never arrives, the chain breaks without warning. The customer finds out during the external audit, and the lot loses the price premium that justified the certificate in the first place. The classic system (a shared folder plus one person in the quality department) works almost every time — but “almost every time” and “chain of custody” are incompatible.
