Andon is the Lean methodology that empowers operators to stop the line when they detect a problem, via a visual signal (originally a light) that automatically escalates the incident to whoever can fix it.
Why the operator must be able to stop the line
Andon (行燈, "paper lamp" in Japanese) is one of Lean's most radical cultural pillars: any operator can stop production if they see a problem. Toyota institutionalized that authority with a cord above the line — anyone pulls it, a light comes on, and a leader comes immediately.
The reasoning is counterintuitive: stopping the line costs money short-term, but continuing to produce with a problem costs much more (defects, rework, reaching the customer). Andon makes that decision visible and mandatory.

Do I need physical light columns in every cell?
Optional. The physical column has cultural value (visible from afar, reinforces discipline) but isn't essential — the system works just with mobiles/tablets. Many plants keep physical columns at critical cells and use only digital elsewhere.
How many Andon alarms per day is reasonable?
Depends on the process, but a useful insight: if Andon never fires in your plant, it's not because there are no problems — it's because the culture of stopping is broken. Mature Lean plants typically have several daily activations and resolve them in minutes. The key KPI isn't quantity but resolution time.
